The challenge

Julius Meinl's international growth had led to an extremely fragmented and inefficient IT landscape: 19 separate SAP R3 instances, one for almost every country. This federation of countries structure made central control impossible. Data was inconsistent, reporting relied on error-prone Excel processes, and the IT infrastructure was a serious brake on their ambitious buy-and-build growth strategy.

The solution

The immense scale of this challenge required more than a technical migration. It called for a centrally directed transformation program. As a strategic partner, we not only developed the technology roadmap but also participated in the entire program and change management to ensure the transition.

Our approach was built on three pillars:

Radical simplification through phased migration:
A traditional Big Bang migration of 19 SAP instances would be an unmanageable risk. Therefore, we applied our proven phased migration method. We divided the project into logical, manageable chunks, allowing us to isolate and resolve the complexity per country. The core of this success was our Compass Datamapper, which was able to automate the immense task of harmonizing 19 different data structures and cleaning up historical data clutter. This enabled us to achieve the full consolidation in a record time of 12 months.
A foundation for data-driven growth:
The migration was not an end in itself, but a means. Parallel to the migration, we designed and implemented the architecture for an open data and AI platform. By positioning Compass RM as the central middleware layer, we were able to immediately unlock the clean, harmonized data from the new SAP S4 Hana system. This provided Julius Meinl with the tools for advanced analytics, e-commerce, and significantly improving sales effectiveness.
Anchoring within the organization:
Technology alone is not enough. As a program and change management partner, we ensured that the transformation was business oriented. We tightened the IT security and governance processes and introduced a uniform project model for all back-office functions. This ensured broad adoption within the organization and guaranteed that the new infrastructure was not only technically superior but also perfectly aligned with Julius Meinl's strategic ambition.
